Your AI Support Tools Might Be Burning Out Your Team
14% of workers using AI report cognitive fatigue or 'brain fry.' The tools that were supposed to reduce agent workload are creating new kinds of fatigue.
The Promise Was Less Work
The pitch for AI support tools is straightforward: automate the repetitive stuff, free up agents for meaningful work, reduce burnout. Agents stop copy-pasting canned responses and start solving real problems. Everybody wins.
Harvard Business Review published research in March 2026 calling the phenomenon "brain fry." Their finding: 14% of workers using AI reported mental fatigue from excessive AI oversight, with those affected logging 33% more decision fatigue and 39% higher error rates. Workers with high AI oversight reported 14% more mental effort and 19% greater information overload.
That's backwards from what anyone expected. The tools that were supposed to reduce cognitive load are creating new kinds of it.
How AI Tools Create New Stress
Decision fatigue from AI suggestions
When an AI copilot suggests a response, the agent has to evaluate it. Is this right? Is the tone appropriate? Did it hallucinate anything? Does it match our policy? Every suggestion requires a judgment call. Ten suggestions an hour means ten micro-decisions that didn't exist before. By the afternoon, agents are mentally drained from evaluating AI output, not from handling customers.
The accountability gap
If an agent writes a bad response, that's on them. If an AI writes a bad response and the agent approves it, who's responsible? Agents feel this ambiguity. They're accountable for AI mistakes they didn't make but were supposed to catch. It's like proofreading someone else's homework all day.
Tool switching overload
A typical support agent in 2026 uses the ticketing system, the AI assistant, the knowledge base, the CRM, the internal chat, and maybe a phone system. Each tool has its own interface, its own logic, its own notifications. AI added a tool (or added features to existing tools) without removing anything. The net cognitive load went up.
Loss of mastery
Before AI, experienced agents felt confident in their skills. They knew the product, they knew the edge cases, they could handle anything. AI tools that generate responses undermine that sense of expertise. "The bot could do what I do" is a demoralizing thought, even when it isn't true. Agents who feel replaceable disengage.
Alert fatigue
AI systems that flag urgent tickets, detect negative sentiment, and surface at-risk customers create a constant stream of notifications. Each one demands attention. Most are not actionable. But agents can't ignore them because the one they skip might be the one that matters.
What Bad Implementation Looks Like
Company adds an AI copilot. Agents now have suggested responses appearing on every ticket. The suggestions are right about 70% of the time. For the other 30%, agents have to identify what's wrong, fix it, and send the corrected version.
Result: agents spend more time editing AI drafts than they would have spent writing from scratch. But the company sees "AI-assisted response rate: 85%" in their dashboard and calls it a win. Meanwhile, agent satisfaction surveys are trending down and nobody connects the dots.
Or: company adds sentiment analysis that flags "at-risk" customers. Agents start every shift with a queue of flagged tickets that need priority attention. Half of the flags are false positives (the customer used sarcasm, or the AI misread frustration as anger). Agents learn to distrust the system but can't ignore it because management watches the flag response rate.
What Good Implementation Looks Like
AI handles the whole task or doesn't touch it
The worst pattern is AI doing half the work and expecting humans to finish it. If the AI can resolve a ticket end-to-end (identify the issue, take the action, confirm with the customer), let it. If it can't, don't show the agent a half-baked draft they need to fix. Route the ticket to the agent cleanly and let them handle it their way.
This is why classification-first approaches work better for agent experience than copilot-first approaches. A classifier says "this is a refund request for a subscription plan, here's the customer's info." The agent takes it from there with full context and full control. Compare that to a copilot that drafts "I'd be happy to help with your refund!" and the agent has to decide if that's the right tone for a customer who's been waiting three days.
Reduce tools, don't add more
If your AI integration adds another tab, another dashboard, or another notification stream, it's making things worse. The goal should be fewer things for the agent to look at, not more. Build AI into the existing workflow instead of creating a parallel one.
Let agents opt out
Some agents work faster without AI suggestions. Let them turn it off. Not everyone's workflow improves with a copilot, and forcing adoption on reluctant agents is a recipe for resentment.
Measure agent experience, not just agent output
Track: how many tools does an agent switch between per ticket? How many AI suggestions do they accept vs. reject? (High rejection = the AI isn't helping.) How does agent satisfaction trend after an AI tool rollout? If satisfaction drops, the tool is failing no matter what the productivity numbers say.
The Honest Trade-off
AI support tools reduce one kind of work (repetitive, manual tasks) and create another (evaluation, monitoring, tool management). The net effect depends entirely on how you implement them.
Companies that use AI to eliminate entire categories of work (auto-resolve simple tickets, auto-route complex ones, auto-classify everything) tend to see genuine burnout reduction. The agent's day changes from "answer 60 tickets" to "answer 30 tickets that actually need a human." That's a real improvement.
Companies that use AI as a copilot on every interaction tend to see the opposite. The agent's day changes from "answer 60 tickets" to "supervise AI on 60 tickets." Same volume, different kind of tired.
Supp sits in the first camp. Classify, route, and resolve what can be automated. Send the rest to humans with full context. No copilot drafts for agents to babysit. The agent either gets a fully resolved ticket (that never reaches them) or a properly classified ticket with all the context they need to handle it themselves.
What agents actually want: AI that handles the boring parts so they can focus on the interesting ones.
